Eisenhower \u2014 even created his own productivity method to help his team get more stuff done. A huge to-do list and no idea where to start <\/span><span style=\"font-weight: 400;\">\ud83d\ude2c<\/span><span style=\"font-weight: 400;\">\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">It&#8217;s a small comfort that everyone from you and I to the President of the United States can hit a wall when deciding what task to tackle first.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">After he took office in the 1950s, Eisenhower knew he needed a better way to juggle his growing task list in the White House. So, he created a decision-making tool called The Eisenhower Matrix to help him work through it.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Since then, the method has been popularized in project management spaces, most notably by Stephen Covey&#8217;s <\/span><a href=\"https:\/\/www.amazon.co.uk\/Habits-Highly-Effective-People-Powerful\/dp\/0743269519\" target=\"_blank\"><span style=\"font-weight: 400;\">7 Habits Of Highly Effective People<\/span><\/a><span style=\"font-weight: 400;\">, which made its way onto the bookshelves in the late 1980s.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Now, you might recognize the method as this:<\/span><\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-51949 \" src=\"https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-1024x883.jpg\" alt=\"Eisenhower Matrix diagram\" width=\"804\" height=\"693\" srcset=\"https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-1024x883.jpg 1024w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-300x259.jpg 300w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-768x662.jpg 768w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-468x404.jpg 468w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-881x760.jpg 881w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-934x806.jpg 934w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1-112x97.jpg 112w, https:\/\/toggl.com\/blog\/wp-content\/uploads\/2017\/09\/ESHW-1.jpg 1200w\" sizes=\"auto, (max-width: 804px) 100vw, 804px\" \/><\/p>\n<p><span style=\"font-weight: 400;\">It&#8217;s (relatively) straightforward:\u00a0<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Tasks are put into one of four quadrants: <\/span><b>Do, Schedule, Delegate and Delete<\/b><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You must then decide which tasks belong where to help <a href=\"https:\/\/toggl.com\/blog\/how-to-prioritize-work\" target=\"_blank\" rel=\"noopener\" data-wpil-monitor-id=\"531\">prioritize high-impact work<\/a>\u00a0<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Any tasks that fall into the top quadrants take priority. Those in the bottom quadrants (urgent but ultimately low-impact tasks) can be delegated or deleted to free up time\u00a0<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">The reason many businesses and government agencies still use the Eisenhower Matrix to tackle projects and optimize operations some 70 years later is simple\u2014it works.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Just ask the 44th President, Barack Obama. <\/span><a href=\"https:\/\/barackobama.medium.com\/how-i-approach-the-toughest-decisions-dc1b165cdf2d\" target=\"_blank\"><span style=\"font-weight: 400;\">He mused that<\/span><\/a><span style=\"font-weight: 400;\"> no task or decision that landed on his desk had an &#8220;easy, tidy answer&#8221;.\u00a0<\/span><\/p>\n<blockquote>\n<p><i><span style=\"font-weight: 400;\">&#8220;When you have a tough, almost unsolvable decision to make, you don\u2019t just want people to tell you what you want to hear,&#8221; he once said.<\/span><\/i><\/p>\n<\/blockquote>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-medium\" src=\"https:\/\/21421994.fs1.hubspotusercontent-na1.net\/hubfs\/21421994\/Pron%20Pr0n%20Cheat%20Sheets\/Obama%20in%20Oval%20Office.png\" alt=\"President Obama in the Oval Office\" width=\"1366\" height=\"908\" \/><\/p>\n<p><span style=\"font-weight: 400;\">However, while Obama had <\/span><b>plenty<\/b><span style=\"font-weight: 400;\"> of tasks that fell into Quadrant 1 of Eisenhower&#8217;s Matrix (<\/span><i><span style=\"font-weight: 400;\">urgent and important<\/span><\/i><span style=\"font-weight: 400;\">), he also knew it was important to carve out time for non-urgent but equally important work.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">That&#8217;s why every night, he spent an hour tackling a task hardly anyone would expect to be on a President&#8217;s to-do list: answering people&#8217;s handwritten letters\u2026 by writing them back \u270d\ufe0f<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Obama&#8217;s mailbox received 10,000 letters each day. Personally replying to a handful of them every night was a task he decided to put in Quadrant 2 of Eisenhower&#8217;s matrix\u2014<\/span><i><span style=\"font-weight: 400;\">not urgent<\/span><\/i><span style=\"font-weight: 400;\"> but<\/span><i><span style=\"font-weight: 400;\"> important. <\/span><\/i><\/p>\n<h2><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-medium\" src=\"https:\/\/21421994.fs1.hubspotusercontent-na1.net\/hubfs\/21421994\/Pron%20Pr0n%20Cheat%20Sheets\/President%20Obama.jpg\" alt=\"President Obama at his desk\" width=\"799\" height=\"533\" \/><\/h2>\n<p><span style=\"font-weight: 400;\">So, why did this task matter so much to him? And why didn&#8217;t Obama delegate it\u2026 or simply file the letters away? \ud83e\udd14<\/span><\/p>\n<p><a href=\"https:\/\/www.amazon.co.uk\/Obama-Love-Joy-Hate-Despair\/dp\/1408894521\" target=\"_blank\"><span style=\"font-weight: 400;\">He said it was important<\/span><\/a><span style=\"font-weight: 400;\"> for people to know he understood them.<\/span><\/p>\n<blockquote>\n<p><i><span style=\"font-weight: 400;\">&#8220;Looking back, the number of complex situations I had to adjudicate seems remarkable \u2014 that\u2019s the job of the President of the United States. But the truth is that, even as regular Americans going through our days, we face countless decisions.<\/span><\/i><\/p>\n<p><i><span style=\"font-weight: 400;\">The best we can do is find a framework that helps us consider our choices, knowing that there may not be one perfect answer. That way, we can rest a little easier knowing that we did the best we could in the circumstances, come what may.&#8221;<\/span><\/i><\/p>\n<\/blockquote>\n<p><span style=\"font-weight: 400;\">If the busiest man on the planet can find time to run a superpower <\/span><i><span style=\"font-weight: 400;\">and<\/span><\/i><span style=\"font-weight: 400;\"> answer his mail\u2014you can check off your to-do list.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">All it takes is the right productivity framework \ud83e\udd13\u00a0<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Why the best leaders use delegation as a productivity superpower<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Often the most important step for productivity is deciding what tasks are valuable enough to warrant your time and attention, whether someone should tackle them for you\u2014or whether you should even do them at all.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Again, let&#8217;s take some lessons from the Presidents.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The 33rd President of the United States, Harry Truman, famously displayed a plaque on his desk that read <\/span><a href=\"http:\/\/nymag.com\/daily\/intelligencer\/2012\/10\/buck-stops-here-clinton-obama-truman.html\" target=\"_blank\"><span style=\"font-weight: 400;\">\u201cThe Buck Stops Here.\u201d<\/span><\/a><span style=\"font-weight: 400;\">\u00a0<\/span><\/p>\n<h2><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter \" src=\"https:\/\/upload.wikimedia.org\/wikipedia\/commons\/1\/1f\/Truman_pass-the-buck.jpg\" alt=\"US President Truman at his desk\" width=\"752\" height=\"541\" \/><\/h2>\n<p><span style=\"font-weight: 400;\">Even so, Truman knew the value of decision-making and delegating so he had enough time to focus on the most important tasks that reached his desk. As a result, Truman was well known for putting tasks in Quadrant 3 of his Eisenhower Matrix\u2014<\/span><i><span style=\"font-weight: 400;\">urgent<\/span><\/i><span style=\"font-weight: 400;\"> but<\/span><i><span style=\"font-weight: 400;\"> not important.<\/span><\/i><span style=\"font-weight: 400;\"> Meaning, it wasn&#8217;t important enough for <\/span><i><span style=\"font-weight: 400;\">him<\/span><\/i><span style=\"font-weight: 400;\"> to spend time on them, but he trusted someone on his team enough to delegate it.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Eisenhower himself went one step further.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">He expected his staff to understand the difference between important and unimportant decisions and trained them to self-delegate tasks. This helped Eisenhower build a self-reliant team capable of making decisions and ticking tasks off without him having to micromanage. As a result, he had more time and energy for the tasks in the top quadrants of his decision matrix .\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">So, what can you learn from how these leaders approached their (very important) to-do lists? \ud83e\udd14<\/span><\/p>\n<h3 style=\"text-align: center;\"><b>\ud83d\ude4b<\/b><b>Know Yourself<\/b><\/h3>\n<p style=\"text-align: center;\"><span style=\"font-weight: 400;\">As a team lead, manager, or <a href=\"https:\/\/toggl.com\/blog\/project-management-for-beginners\" target=\"_blank\" rel=\"noopener\" data-wpil-monitor-id=\"532\">project manager<\/a>, your work is never done. Just like Eisenhower or Truman, all leaders must rely on (and trust) their team to get stuff done. Good management goes beyond supervision.\u00a0<\/span><\/p>\n<p style=\"text-align: center;\"><span style=\"font-weight: 400;\">Lean on your team to think for you. One of the most enduring lessons a manager can learn is you will <\/span><b>never, ever<\/b><span style=\"font-weight: 400;\"> check everything off your department\u2019s to-do list. Instead, trust your staff to take care of things on their own\u2014without <\/span><a href=\"https:\/\/toggl.com\/blog\/effective-project-manager\"><span style=\"font-weight: 400;\">micromanagement<\/span><\/a><span style=\"font-weight: 400;\">.\u00a0<\/span><\/p>\n<h3 style=\"text-align: center;\"><b>\ud83d\ude45<\/b><b>Know Your Limits<\/b><\/h3>\n<p style=\"text-align: center;\"><span style=\"font-weight: 400;\">Let go of the idea that you can magically complete, catch-up on, and finish even your lowest-priority work.\u00a0<\/span><\/p>\n<p style=\"text-align: center;\"><span style=\"font-weight: 400;\">To work in concert with your team members and achieve an Eisenhower-like level of compartmentalization, you must communicate your expectations. Train your people to know the difference between tasks and decisions they should make on their own\u2014and what they should pass on to you.\u00a0<\/span><\/p>\n<\/p>\n<p><span style=\"font-weight: 400;\">When you feel overwhelmed by your workload, the Eisenhower Matrix is a decision-making method to free yourself. It\u2019s time to focus only on what matters most\u2014and delegate, schedule, or set aside the items on your task list.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Let&#8217;s take a look at how to do just that \ud83d\udc47<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">How to create an Eisenhower Decision Matrix<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Eisenhower created his famous system to teach his trusted team about prioritization, delegation, and triage.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">It&#8217;s still a great strategy to <\/span><a href=\"https:\/\/toggl.com\/blog\/how-to-prioritize-tasks\"><span style=\"font-weight: 400;\">break a large to-do list down into priorities<\/span><\/a><span style=\"font-weight: 400;\"> for yourself and your team. First, think about how much detail you want to include in each task and how it will translate to the quadrant.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Here&#8217;s an example:\u00a0<\/span><\/p>\n<p style=\"text-align: center;\"><b>\u274cReply to John&#8217;s email<\/b><\/p>\n<p style=\"text-align: center;\"><span style=\"font-weight: 400;\">This task is too granular. If you have 50 emails to answer, it will require 50 separate tasks on your to-do list.\u00a0<\/span><\/p>\n<p style=\"text-align: center;\"><b>\u2705Review and reply to all unread emails<\/b><\/p>\n<p style=\"text-align: center;\"><span style=\"font-weight: 400;\">This task is specific without being <\/span><i><span style=\"font-weight: 400;\">too<\/span><\/i><span style=\"font-weight: 400;\"> specific. If so, re-evaluate your definitions of Important and Urgent.<\/span><\/i><\/li>\n<\/ul>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><i><span style=\"font-weight: 400;\">Is everything on that list really Important?<\/span><\/i><\/li>\n<\/ul>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><i><span style=\"font-weight: 400;\">Can some items be redefined as Not Urgent?<\/span><\/i><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Once you have your quadrant boxes balanced, here&#8217;s how to tackle them \ud83d\udc47<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Use The Eisenhower Matrix to write a to-do list (you will actually do)<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Got your Eisenhower Matrix from the last step in front of you?\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Great. Here&#8217;s how to approach the tasks in each quadrant:<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Quadrant 1: Urgent and Important<\/span><\/h3>\n<ul>\n<li><b>\ud83d\udeb6Next steps: <\/b><span style=\"font-weight: 400;\">Do it Now. To be clear, do it as soon as you finish reading this article. Who knows, you may discover an even-more-urgent task!<\/span><\/li>\n<li><b>\ud83e\udd14But first: <\/b><span style=\"font-weight: 400;\">If you find yourself working on a lot of Q1 tasks, rethink your employees&#8217; skills and decision-making levels. Over time, aim to delegate Q1 tasks to Q3!<\/span><\/li>\n<\/ul>\n<h3><span style=\"font-weight: 400;\">Quadrant 2: Important and Not Urgent<\/span><\/h3>\n<ul>\n<li><b>\ud83d\udeb6Next steps: <\/b><span style=\"font-weight: 400;\">Schedule and Plan. You can\u2019t trust these important tasks and decisions to someone else, but they don\u2019t need to be done right away.<\/span><\/li>\n<li><b>\ud83e\udd14But first: <\/b><span style=\"font-weight: 400;\">Schedule these and put them out of your mind completely. Save all of your focus for Q1 tasks; once you\u2019ve put out all the fires, take another glance at Q2.<\/span><\/li>\n<\/ul>\n<h3><span style=\"font-weight: 400;\">Quadrant 3: Urgent but Not Important<\/span><\/h3>\n<ul>\n<li><b>\ud83d\udeb6Next steps: <\/b><span style=\"font-weight: 400;\">Delegate. Give your team members a chance to prove themselves by handling urgent (but not life-or-death tasks).\u00a0<\/span><\/li>\n<li><b>\ud83e\udd14But first: <\/b><span style=\"font-weight: 400;\">Learn to separate the Q1 and Q3 parts of a task. Be honest\u2014you don\u2019t have to do all of the work personally, do you? For example, you may want to greet that big new client in person, but you can ask a team member to show them around.<\/span><\/li>\n<\/ul>\n<h3><span style=\"font-weight: 400;\">Quadrant 4: Not Urgent and Not Important<\/span><\/h3>\n<ul>\n<li><b>\ud83d\udeb6Next steps: <\/b><span style=\"font-weight: 400;\">Delete. These tasks only clutter up your to-do list and your team\u2019s agenda.<\/span><\/li>\n<li><b>\ud83e\udd14But first: <\/b><span style=\"font-weight: 400;\">Archive related messages and files for reference, just in case they become more Important or Urgent in the future. Remember, it\u2019s better to just take a break than spend any time\/energy on these items.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">By now, you should have organized and delegated tasks and decisions to your team members.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">So, how do you <\/span><a href=\"https:\/\/toggl.com\/blog\/time-management-tips\"><span style=\"font-weight: 400;\">manage your time<\/span><\/a><span style=\"font-weight: 400;\"> and ensure things don&#8217;t get out of control again?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">To create a long-lasting and stable team, you must reflect on your ability to delegate and if tasks <\/span><i><span style=\"font-weight: 400;\">really<\/span><\/i><span style=\"font-weight: 400;\"> belong in their chosen quadrants.
