{"id":16209,"date":"2019-02-26T18:22:48","date_gmt":"2019-02-26T18:22:48","guid":{"rendered":"https:\/\/blog.toggl.com\/?p=16209"},"modified":"2024-06-21T11:55:26","modified_gmt":"2024-06-21T11:55:26","slug":"timeboxing","status":"publish","type":"post","link":"https:\/\/toggl.com\/blog\/timeboxing","title":{"rendered":"What Is Timeboxing &#038; How To Master It"},"content":{"rendered":"<p><strong>Timeboxing is the seemingly counterintuitive time management strategy that can help you stay focused and make progress.<\/strong><\/p>\n<p><span style=\"font-weight: 400;\">Take a minute to think about your standard approach to conquering your to-do list.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If you\u2019re like most people, you choose a task to start with and then work on it until it\u2019s completed. You don\u2019t allow yourself to move on to anything else until that first task is finished\u2014until you have the satisfaction of crossing it off. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Next? You choose another task and repeat the process all over again.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">It\u2019s a pretty standard way of getting things done, right? But, ask yourself this: Is it always the most effective?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">What if one of the tasks on your to-do list is so large, you\u2019ll never actually have the time to get to anything else today? Or, what if one of those list items is overwhelming\u2014and you can\u2019t actually motivate yourself to get started on it?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In these situations (and so many more!), timeboxing can help you make some forward progress\u2014without the added pressure of completing absolutely everything on that list of yours. <\/span><\/p>\n<h2><span style=\"font-weight: 400;\">What Exactly is Timeboxing?<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">\u201cA timebox is an agreed-upon period of work, when, by the end of the timebox, you declare the work done,\u201d explains <\/span><a href=\"https:\/\/www.jrothman.com\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">Johanna Rothman<\/span><\/a><span style=\"font-weight: 400;\">, a Consultant, and Author who also wrote <\/span><a href=\"https:\/\/www.agilealliance.org\/why-we-all-use-timeboxes\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">this enlightening article<\/span><\/a><span style=\"font-weight: 400;\"> all about timeboxing. \u201cIt\u2019s the \u2018pencils down\u2019 approach to managing bursts of work.\u201d<\/span><\/p>\n<p><span style=\"font-weight: 400;\">For example, imagine that you wanted to clean up your workspace. There are stacks of paper, scattered dirty coffee mugs, and other assorted debris everywhere, and it\u2019s driving you crazy. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">But, you also know that cleaning everything until it\u2019s totally spotless will take up way too much of your workday. So, instead, you set a timebox of 15 minutes that you\u2019ll use to clean up your space. \u201cBy definition, the office is as cleaned up as it\u2019s going to get at the end of the timebox,\u201d adds Rothman. <\/span><\/p>\n<h2><span style=\"font-weight: 400;\">What Makes Timeboxing Effective? <\/span><\/h2>\n<p><span style=\"font-weight: 400;\">At first glance, it might seem like this strategy is a clever way of avoiding the work you don\u2019t want to do by placing a strict time limit.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">However, that\u2019s not the case. Timeboxing is a tactic designed to help you keep your focus and make some meaningful progress by focusing on time rather than tasks. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Much of this comes back to a psychological principle called Parkinson\u2019s Law, which states that work will expand to fill the time you allow for its completion. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">\u201cIf you give yourself a week to complete a two-hour task, then (psychologically speaking) the task will increase in complexity and become more daunting so as to fill that week,\u201d writes Joel Falconer in an <\/span><a href=\"https:\/\/www.lifehack.org\/articles\/featured\/how-to-use-parkinsons-law-to-your-advantage.html\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">article about Parkinson\u2019s Law<\/span><\/a><span style=\"font-weight: 400;\">. \u201cIt may not even fill the extra time with more work, but just stress and tension about having to get it done.\u201d<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Let\u2019s go back to the example of cleaning your workspace. If you didn\u2019t set a timebox, chances are you\u2019d look around at all of the clutter, become overwhelmed, and then procrastinate by grabbing another cup of coffee.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Even once you finally convinced yourself to start cleaning, you likely wouldn\u2019t be that efficient\u2014pausing to reminisce about old paperwork or getting distracted by phone calls, emails, or colleagues. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">However, if you knew you only had 15 minutes to get as much cleaning accomplished as possible? It\u2019s that much easier to buckle down and make at least <\/span><i><span style=\"font-weight: 400;\">some<\/span><\/i><span style=\"font-weight: 400;\"> progress. <\/span><\/p>\n<h2><span style=\"font-weight: 400;\">What Are the Benefits of Timeboxing?<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Obviously, the self-imposed sense of urgency we talked about above is one major benefit related to timeboxing. But, this approach brings a slew of other positives as well, including:<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Benefit #1: Improved Focus<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Rothman explains that one of the biggest benefits she experiences when timeboxing is the increased level of focus. She\u2019s able to dedicate her attention to only the task she set that timebox for\u2014she doesn\u2019t allow herself to become distracted by anything else. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">When distractions are so prevalent (<\/span><a href=\"https:\/\/www.microsoft.com\/en-us\/research\/publication\/neurotics-cant-focus-an-situ-of-online-multitasking-in-the-workplace\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">one study<\/span><\/a><span style=\"font-weight: 400;\"> shows that the average person is distracted every 40 seconds when working in front of a computer!) and their siren song is so strong, this encouragement to focus on only one thing at a time can do big things for your productivity levels. <\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Benefit #2: Frequent Opportunities to Reassess<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">How many times per day do you take a step back and evaluate your progress and the outcomes? Maybe once\u2014if you\u2019re lucky?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">That\u2019s normal. Most of us don\u2019t take the time to assess our performance until the end of our workday\u2014when we glance down at our to-do lists and instantly become frustrated by how many things remain untouched.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Rothman says the opportunity to frequently step back and get perspective is another undeniable perk.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">\u201cWhen the timebox is over, I have a chance to assess my work,\u201d she says. \u201cAm I happy with my output? If not, I haven\u2019t wasted much time. I can redo it later. Am I happy with my progress? If so, I can reflect on what made me successful. If I\u2019m not happy, I can reflect on what\u2019s preventing me from being satisfied.\u201d <\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Benefit #3: Less Overwhelming Projects<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Think of the last time you had to tackle a particularly large project\u2014such as completing all of the slides and notes for an upcoming presentation.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">It\u2019s intimidating, isn\u2019t it? That project stretches out before you, and you feel too overwhelmed to even take a single step in the right direction. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">This is another aspect where timeboxes come in handy, as they allow you to break your progress into time, rather than tasks or milestones. It\u2019s a lot easier to think, \u201cAlright, I\u2019m going to work on this for an hour,\u201d than it is to think, \u201cI\u2019m going to work on this until it\u2019s done.\u201d <\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Does Timeboxing Work Better For Specific Projects?<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">You\u2019ll hear the concept of timeboxing discussed a lot in the context of agile teams and environments. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">\u201c<\/span><span style=\"font-weight: 400;\">Some agile teams use a timebox (often called an iteration in agile jargon) in the large to plan and manage all their work. These timeboxes-in-the-large are often one or two weeks in total,\u201d explains Rothman. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">By using these iterations to break down an entire project, agile teams are able to:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\"><b>Maintain a focus on value:<\/b><span style=\"font-weight: 400;\"> Because they\u2019re working within strict time constraints, these teams are forced to deliver the most valuable work as soon as possible. \u201c<\/span><span style=\"font-weight: 400;\">Timeboxed projects may mean that some requirements won\u2019t get implemented. However, it will help to ensure that what is developed is truly the most essential of the required features,\u201d explains an <\/span><a href=\"https:\/\/www.telerik.com\/blogs\/the-importance-of-timeboxing-and-iterations-for-agile-planning\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">article for the Telerik blog<\/span><\/a><span style=\"font-weight: 400;\">. <\/span><\/li>\n<li style=\"font-weight: 400;\"><b>Avoid feature creep:<\/b><span style=\"font-weight: 400;\"> Similarly, maintaining this intense focus on value means agile teams avoid adding bloat with unnecessary features, as they need to channel all of their time and attention into completing the most critical features within that timebox or iteration. <\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">But, while timeboxing is common and helpful on agile teams, that doesn\u2019t mean it can\u2019t be used elsewhere. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Rothman explains that she thinks about timeboxes in the large (which is what is frequently used for the completion of projects in agile environments) and in the small (which is for, as the name implies, smaller tasks).<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Rothman herself uses timeboxes for everything from writing to developing workshops\u2014proving that the strategy is effective for all sorts of tasks and projects. \u201c<\/span><span style=\"font-weight: 400;\">If you need to finish some piece of work, a timebox or a series of timeboxes works quite well,\u201d she adds. <\/span><\/p>\n<h2><span style=\"font-weight: 400;\">How Difficult is Timeboxing to Implement? <\/span><\/h2>\n<p><span style=\"font-weight: 400;\">So, you\u2019re convinced that timeboxing is something you need to try. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">But, here\u2019s another question that people have: How hard is it to implement? Especially if you\u2019ve trained your brain to focus on tasks as opposed to time, how challenging will it be to flip your perspective and use this approach for yourself? <\/span><\/p>\n<p><span style=\"font-weight: 400;\">\u201cI suspect that every new \u2018tool\u2019 has a learning curve,\u201d says Rothman. \u201cIf it\u2019s new to you, you might not realize how to approach it the first time.\u201d<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Fortunately, Rothman offers plenty of tips and guidance for people who want to try timeboxing for themselves:<\/span><\/p>\n<ol>\n<li><b> <\/b><span style=\"font-weight: 400;\">Rather than starting with a daunting project, select a relatively small task or piece of work\u2014something that you might be able to complete in a short timebox.<br \/>\n<\/span><\/li>\n<li><b><\/b><span style=\"font-weight: 400;\"><span style=\"font-weight: 400;\"> Similarly, set short timeboxes when you\u2019re getting started. Rothman recommends 15 or 20 minutes as a good starting point.<\/span><\/span><\/li>\n<li><b><\/b><span style=\"font-weight: 400;\"> Set a timer on your phone or computer (ahem, may we be so bold as to recommend <\/span><a href=\"https:\/\/toggl.com\/\"><span style=\"font-weight: 400;\">Toggl<\/span><\/a><span style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">?) and start working for that timebox.<\/span><\/span><\/li>\n<li><b><\/b><span style=\"font-weight: 400;\"><span style=\"font-weight: 400;\"> Here\u2019s the tough part: Force yourself to work\u2014without any interruption\u2014for that time. \u201cThat means don\u2019t answer the phone,\u201d Rothman warns. \u201cDon\u2019t look at email. Don\u2019t look at any website. Just do the work.\u201d<\/span><\/span><\/li>\n<li><b><\/b><span style=\"font-weight: 400;\"><span style=\"font-weight: 400;\"> When the timebox is over, stop working.<\/span><\/span><\/li>\n<li><b><\/b><span style=\"font-weight: 400;\"> Now, it\u2019s time to assess how things went and make adjustments for next time. \u201cDo you want to change the timebox to something shorter? Longer?\u201d asks Rothman. \u201cDo you need to check email between timeboxes? Do whatever you need to do to make yourself successful.\u201d<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400;\">By following these six steps (and, of course, refining as you go), you\u2019ll be well on your way to using timeboxing to get your work accomplished. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">\u201cRemember, the timebox serves you,\u201d adds Rothman. \u201cAs long as you find it helpful, keep using it.\u201d <\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Set a Timebox and Get to Work<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">We all know the feeling of staring down at a lengthy to-do list and then chipping away at it one task at a time. While that might seem like the \u201cstandard\u201d way of getting things done, maybe it\u2019s time you flip the script and give timeboxing a try. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Doing so will help you:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Focus on the task at hand rather than succumbing to frequent distractions. <\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Reduce those pesky feelings of overwhelm.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Make at least <\/span><i><span style=\"font-weight: 400;\">some<\/span><\/i><span style=\"font-weight: 400;\"> progress on projects that seem way too intimidating to start.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Avoid the common trap of starting with all of the easy tasks first, and leaving the tough stuff for later.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Frequently reassess your work and your approach so that you can make any necessary improvements.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Despite the fact that breaking down accomplishments by time rather than task might feel counterintuitive at first, timeboxing is actually pretty straightforward and easy to implement.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">So, stop being bullied by your never-ending to-do list and instead think of how you can break your own workday into timeboxes.
