Total revenue, or income. If you do not see that on your financial statements, you have bigger problems.<\/p>\n\n\n\n<p>How is it calculated?&nbsp;Pretty straightforward here. All income generated from client activities.<\/p>\n\n\n\n<p>If you have properly set up your accounting software dashboard, it will provide you with the most precise view of this metric.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Agency Gross Income&nbsp;<\/h3>\n\n\n\n<p>Agency Gross Income (AGI) is the total income generated from client activities <em>minus<\/em> pass-through expenses.<\/p>\n\n\n\n<p>What are pass-through expenses?<\/p>\n\n\n\n<p>Pass-through expenses are essentially the money that comes into your agency that <em>doesn&#8217;t<\/em> belong to you.&nbsp;<\/p>\n\n\n\n<p>It&#8217;s \u201cpassing through\u201d other vendors.&nbsp;<\/p>\n\n\n\n<p>Examples include:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Your client gives you money to spend on ads on platforms such as Google, Facebook, Linkedin, etc.<\/li>\n\n\n\n<li>You\u2019re a web development agency that tends to buy website templates and stock photos.&nbsp;<\/li>\n\n\n\n<li>You work with white-label partners or freelancers on client projects from time to time.<\/li>\n<\/ul>\n\n\n\n<p>The formula to calculate AGI looks like this:<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">Delivery profit = AGI &#8211; delivery costs<\/p>\n\n\n\n<p>But what are <em>delivery costs<\/em>? <\/p>\n\n\n\n<p>Delivery costs are the total cost of getting the work done for a client.&nbsp;<\/p>\n\n\n\n<p>This will generally be <em>labor costs<\/em> (payroll).<\/p>\n\n\n\n<p>Suppose you have a team of designers, project managers, developers, strategists, copywriters, and creative directors. In that case, those are all people whose payroll is most likely entirely or almost wholly allocated to delivery.<\/p>\n\n\n\n<p>How do you calculate delivery costs? <\/p>\n\n\n\n<p>First, you\u2019ll need to determine each person&#8217;s true labor cost, or Fully Loaded Cost (FLC), to determine how much they cost you per hour in labor.<\/p>\n\n\n\n<p>An employee&#8217;s FLC is that person\u2019s annual salary plus any additional burden costs.<\/p>\n\n\n\n<p>A basic FLC formula looks like this:<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">Fully Loaded Cost = Yearly Salary + Benefits + Training &amp; Tools<\/p>\n\n\n\n<p>For example, say you pay your employee Emma $100,000 per year; she has $7,000 worth of benefits and $3,000 worth of equipment \u2014 her FLC may look like this:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th><strong>Expense<\/strong><\/th><th><strong>Cost<\/strong><\/th><\/tr><\/thead><tbody><tr><td>Salary<\/td><td>$110,000<\/td><\/tr><tr><td>Benefits<\/td><td>$7,000<\/td><\/tr><tr><td>Training and tools<\/td><td>$3,000<\/td><\/tr><\/tbody><tfoot><tr><td><strong><em>Fully Loaded Cost<\/em><\/strong><\/td><td><strong><em>$120,000<\/em><\/strong><\/td><\/tr><\/tfoot><\/table><\/figure>\n\n\n\n<p>Once you know an employees FLC, you can quickly work out their labor cost per hour, aka Average Cost Per Hour (ACPH).<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">ACPH = Fully Loaded Cost \/ 2,080 hours<\/p>\n\n\n\n<p><strong>Note:<\/strong> you can use 2080 working hours yearly for salary calculations. When working full-time at a standard 8 hours per day, five days a week, you get 40 hours per week.<\/p>\n\n\n\n<p>Emma\u2019s ACPH would be <strong><em>$57.69 per hour<\/em><\/strong>.<\/p>\n\n\n\n<p>The ACPH for each employee is what you should use to calculate your total delivery costs per project\/client to allow you to calculate your <em>delivery profit<\/em> accurately.<\/p>\n\n\n\n<p>Continuing from the example above, Agecny X&#8217;s delivery profit for the month may look like this:&nbsp;<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><thead><tr><th>Total revenue<\/th><th>Pass-through expenses<\/th><th>AGI<\/th><th>Delivery costs<\/th><th>Delivery profit<\/th><\/tr><\/thead><tbody><tr><td>$100,000<\/td><td>$20,000<\/td><td>$80,000<\/td><td>$30,000<\/td><td><strong>$50,000<\/strong><\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\">Delivery margin<\/h3>\n\n\n\n<p>Delivery margin is the percentage of delivery profit generated from client work.<\/p>\n\n\n\n<p>The formula to calculate your delivery margin looks like this:<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">Delivery margin = (AGI &#8211; delivery costs) \/ AGI)<\/p>\n\n\n\n<p>Using the data from above, the delivery margin for Agency X for the month would be <strong>62.5%<\/strong>.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><thead><tr><th>AGI<\/th><th>Delivery costs<\/th><th>Delivery profit<\/th><th>Delivery margin<\/th><\/tr><\/thead><tbody><tr><td>$80,000<\/td><td>$30,000<\/td><td>$50,000<\/td><td><strong>62.5%<\/strong><\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p>What&#8217;s a good delivery margin?<\/p>\n\n\n\n<p>Marcel of Parakeeto recommends aiming for a <strong>55% delivery margin on your P&amp;L<\/strong> and&nbsp;<strong>a 70% delivery margin on projects<\/strong>. If you can achieve this, you&#8217;re likely to be very profitable.<\/p>\n\n\n\n<p>But why the difference?<\/p>\n\n\n\n<p>A healthy net profit target for an agency is <strong>25%<\/strong>.<\/p>\n\n\n\n<p>With the average spend on overhead sitting at around <strong>30%<\/strong>.<\/p>\n\n\n\n<p>This gives you a minimum delivery margin of <strong>55%<\/strong> to hit that net profit goal.<\/p>\n\n\n\n<p>The general rule is to add <strong>10-20%<\/strong> to your profit and loss target on a per-project or per-client level to compensate for gaps in utilization, projects that go off the rails, shared delivery costs, etc.<\/p>\n\n\n\n<p>So we&#8217;re adding a <strong>15% buffer to the 55% delivery margin target<\/strong>, which gives you a <strong>70% delivery margin target for projects<\/strong>.<\/p>\n\n\n\n<p>Marcel and <a href=\"https:\/\/parakeeto.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">Parakeeto<\/a> work with many agencies, and the simple rule they tend to advise is to aim for a 50%+ delivery margin on your P&amp;L and 70%+ on projects.<\/p>\n\n\n\n<p><strong>Note:<\/strong> we&#8217;ll dive into <em>how<\/em> to achieve a 70% delivery margin in the &#8216;<a href=\"#maximize\">How to maximize your profits<\/a>&#8216; section below. \ud83d\udcc8<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Business<strong> overhead<\/strong>&nbsp;<\/h3>\n\n\n\n<p>Business overheads are the cost of running your business.<\/p>\n\n\n\n<p>This may include:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>The marketing budget for ads<\/li>\n\n\n\n<li>Monthly or annual accounting fees<\/li>\n\n\n\n<li>Office equipment for employees<\/li>\n\n\n\n<li>Lawyer fees<\/li>\n\n\n\n<li>Office rent <\/li>\n\n\n\n<li>Etc.<\/li>\n<\/ul>\n\n\n\n<p>How do you calculate this?<\/p>\n\n\n\n<p>You&#8217;ll have to put each expense into a spreadsheet to calculate this (or maybe you&#8217;re already tracking them in your accounting software). project as part of your <a href=\"https:\/\/toggl.com\/blog\/project-cost-estimating\">cost estimation process<\/a> is best.<\/p>\n\n\n\n<p>Regarding project work, you can consider AGI the fixed fee you charge a client and the project budget you&#8217;ll monitor closely.<\/p>\n\n\n\n<p>Once you&#8217;ve calculated the total cost of delivering the project, you can <a padding:25px; border-radius:5px;\">ABR = AGI \/ delivery hours<\/p>\n\n\n\n<p><strong>Note: <\/strong>delivery hours are any time spent on client work, regardless of whether or not a client was billed for it<\/p>\n\n\n\n<p>Now let&#8217;s look at what the Average Billable Rate (ABR) would need to be for two employees to hit the target of 70% delivery margin on a project.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Project<\/th><th>FLC<\/th><th>Capacity<\/th><th>ACPH<\/th><th>Target ABR<\/th><\/tr><\/thead><tbody><tr><td>Emma<\/td><td>$120,000<\/td><td>2080<\/td><td>$57.69<\/td><td>$192.30<\/td><\/tr><tr><td>Intern<\/td><td>$50,000<\/td><td>2080<\/td><td>$26.44<\/td><td>$88.13<\/td><\/tr><\/tbody><tfoot><tr><td><strong>Total<\/strong><\/td><td><strong>$175,000<\/strong><\/td><td>4080<\/td><td><strong>$42.89<\/strong><\/td><td><strong>$142.97<\/strong><\/td><\/tr><\/tfoot><\/table><\/figure>\n\n\n\n<p>The target ABR is calculated by dividing ACPH by one minus the delivery margin target (70%).<\/p>\n\n\n\n<p>The formula looks like this:<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">ABR target = ACPH \/ (1 &#8211; 0.7)<\/p>\n\n\n\n<p>Say you wanted to target a 60% delivery margin; you&#8217;d switch out the 0.7 in the formula above to 0.6, giving you 0.4 \u2014 giving you a target ABR of $144.25.<\/p>\n\n\n\n<p>But if we want to achieve a 70% delivery margin on a project with Emma working 100% of the time on it, we&#8217;d need to charge an ABR of $192.30<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">70% ABR target = $57.69 \/ 0.3<\/p>\n\n\n\n<p>An intern doing 100% of the work would result in an ABR of $88.13<\/p>\n\n\n\n<p>But if you got an intern to complete 50% of the project, we&#8217;d only need an ABR of $142.97 to achieve a 70% delivery margin.<\/p>\n\n\n\n<p>This makes the amount of AGI required per project or client much more forgiving. <\/p>\n\n\n\n<p><em>Check out Marcel explaining this entire process in a recent Toggl Academy video.<\/em><\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-video is-provider-vimeo wp-block-embed-vimeo\"><div class=\"wp-block-embed__wrapper\">\nhttps:\/\/player.vimeo.com\/video\/801152622?h=819401e76d&#038;badge=0&#038;autopause=0&#038;player_id=0&#038;app_id=58479\n<\/div><\/figure>\n\n\n\n<p>However, we must be honest here; padding:25px; border-radius:5px;\">ABR = AGI \/ hours worked (billable and non-billable)<\/p>\n\n\n\n<p>For example, say you charge $15,000 for a single project, and your team spends 200 hours working on it. But most of the work was outsourced or passed to a junior team member.<\/p>\n\n\n\n<p>This produced an ABR of $200. \ud83e\udd11<\/p>\n\n\n\n<p>Knowing the ABR of each project, task, or client is a great way to get insights into:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What clients to cut or retain<\/li>\n\n\n\n<li>What clients to go after in the future<\/li>\n\n\n\n<li><\/li>\n<\/ul>\n\n\n\n<p>The best way to calculate ABR is to track the total hours spent on client work.<\/p>\n\n\n\n<p>Remember, the ABR formula looks like this:<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">ABR = AGI \/ hours worked (billable and non-billable)<\/p>\n\n\n\n<p>Using <a href=\"https:\/\/toggl.com\/track\/\">Toggl Track<\/a>, you can enter the fixed fee (AGI) for each project and then track your teams time against it. Say you have a blended ABR of $150 and ACPH of $60 for a particular month, you&#8217;d have a estimated delivery margin of 60% \u2014 close to the 70% target!<\/p>\n<p>The basic formula for an estimated delivery margin = (ABR-ACPH) \/ ABR<\/p>\n<\/div>\n        <\/div>\n    \n\n\n<h3 class=\"wp-block-heading\">Employee Utilization Rate<\/h3>\n\n\n\n<p>Employee utilization rate is a misunderstood metric in the agency space as it&#8217;s often overcomplicated.<\/p>\n\n\n\n<p>It&#8217;s simply the percentage of hours you pay for, through your employee salaries, that is being used to generate profit for your business (client work).<\/p>\n\n\n\n<p style=\"background-color:#F3F3F3; padding:25px; border-radius:5px;\">Employee utilization rate = (delivery hours \/ capacity)<\/p>\n\n\n\n<p><strong>Note:<\/strong> delivery hours in this formula are billable <em>and<\/em> non-<a class=\"wpil_keyword_link\" href=\"https:\/\/toggl.com\/blog\/how-to-track-billable-hours\" title=\"billable hours\" data-wpil-keyword-link=\"linked\">billable hours<\/a> combined.<\/p>\n\n\n\n<p>Here&#8217;s an employee utilization rate for a team of two for one week, with 20 delivery hours each.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Delivery hours<\/th><th>Capacity<\/th><th>Utilization rate<\/th><\/tr><\/thead><tbody><tr><td>40<\/td><td>80<\/td><td>50%<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p>Figuring out your employee utilization rate helps you to understand:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>If you\u2019ve got enough client work for your team to do.<\/li>\n\n\n\n<li>If you\u2019re asking your team to spend too much time on administrative\/non-billable tasks.<\/li>\n\n\n\n<li>If you\u2019re working your team too hard\/need to hire.<\/li>\n<\/ul>\n\n\n\n<p>But what&#8217;s a good utilization rate?<\/p>\n\n\n\n<p><a href=\"https:\/\/parakeeto.com\/blog\/resource-utilization-capacity-planning-for-marketing-agency-2\/\" target=\"_blank\" rel=\"noreferrer noopener\">Marcel suggests<\/a> aiming between <strong>85 and 90%<\/strong> (32-36 out of 40 hours per week).<\/p>\n\n\n\n<p>But some roles, like team leaders or project managers, may be busy with client work <strong>50-75 %<\/strong> of the time (20-30 hours a week). But in certain situations, such as a developer working non-stop on a software project for six months, they could be at a <strong>95-100%<\/strong> rate.<\/p>\n\n\n\n<p>It&#8217;s important to point out that calculating employee utilization should include the total capacity of all your team. <\/p>\n\n\n\n<p>This includes <em>all hours<\/em> from <em>all <\/em>your employees:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>All billable staff<\/li>\n\n\n\n<li>All non-billable staff<\/li>\n\n\n\n<li>All paid time off<\/li>\n<\/ul>\n\n\n\n<p>Why?<\/p>\n\n\n\n<p>If you don&#8217;t, the metric will make you think you&#8217;re more profitable than you are.<\/p>\n\n\n\n<p>For example, say your employee Emma gives you, on average, 30 delivery hours per week annually \u2014 with her weekly capacity hours being 40 hours.<\/p>\n\n\n\n<p>And say she has 25 vacation days per year, giving her an average weekly capacity of 36 hours.<\/p>\n\n\n\n<p>Now look at how this impacts her utilization rate.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Delivery hours<\/th><th>Capacity hours<\/th><th>Utilization <\/th><\/tr><\/thead><tbody><tr><td>30<\/td><td>40 (vacation included)<\/td><td>87.5%<\/td><\/tr><tr><td>30<\/td><td>36 (vacation removed)<\/td><td>96.8%<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p>A utilization rate of 96.8% looks incredible, but it&#8217;s sadly not a reality.<\/p>\n\n\n\n<p>By removing vacation time when calculating employee utilization, it appears that your team is spending most of their time on client work (generating revenue), giving you the impression that you&#8217;re more profitable than you are.<\/p>\n\n\n\n<p>The best way to calculate your employee utilization is to get your team to track their time spent on all client work.
