Each comes with a formula, benchmark, and how you can measure it with Toggl Track.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What are productivity metrics?<\/h2>\n\n\n\n<p><a href=\"https:\/\/toggl.com\/blog\/productivity\">Productivity<\/a> metrics are quantifiable measures that assess how efficiently individuals or teams convert time, effort, and resources into valuable output. Unlike activity metrics, which count actions (hours logged, emails sent, tasks assigned), productivity metrics measure outcomes: the value created per unit of time invested.<\/p>\n\n\n\n<p>Unfortunately, most teams think they\u2019re tracking productivity, but what they\u2019re usually tracking is activity. And there\u2019s a meaningful difference between these two terms. Activity metrics simply tell you that someone\u2019s busy. They\u2019re easy to collect and report, and measure things like:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Hours logged<\/li>\n\n\n\n<li>Tasks assigned<\/li>\n\n\n\n<li>Emails sent<\/li>\n\n\n\n<li>Meetings attended\u00a0<\/li>\n<\/ul>\n\n\n\n<p>However, they\u2019re not real measures of <em>performance or business impact<\/em>. Presence does not equal contribution, and a full calendar doesn\u2019t necessarily move the needle on impact.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The only productivity metrics worth tracking (and what each one tells you)<\/h2>\n\n\n\n<p>We chose the following 14 team productivity metrics which each connect directly to business outcomes, rather than just activity or time spent.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Output metrics<\/h3>\n\n\n\n<ol class=\"wp-block-list\"><\/ol>\n\n\n\n<p>Output metrics are where most teams start. Used together, the following metrics give you a full picture of delivery rate, team efficiency, and project health.&nbsp;&nbsp;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Tasks or projects completed<\/h4>\n\n\n\n<p>Tasks or projects completed is a count of work items delivered within a defined period, such as sprints, months, quarters, or billing cycles. On its own, this metric is the most intuitive productivity signal: did the work get done?&nbsp;<\/p>\n\n\n\n<p>Use this formula to measure the total number of tasks or projects completed.<br><\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Tasks Completed = (Tasks completed \u00f7 Tasks planned) x 100<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: A common target for planned task completion is 70-80%. Consistently hitting 90% can signal under-planing and below 60% typically points to <a class=\"wpil_keyword_link\" href=\"https:\/\/toggl.com\/blog\/project-scope-creep\" target=\"_blank\"  rel=\"noopener\" title=\"scope creep\" data-wpil-keyword-link=\"linked\"  data-wpil-monitor-id=\"2712\">scope creep<\/a> or capacity problems. Note that these are just reference points, not hard rules.<br><\/p>\n\n\n\n<p><strong>Limitation<\/strong>: Volume without quality context is misleading. A high completion count can reflect genuine output or it can reflect work that got marked as complete before it was.&nbsp;<\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Pull a detailed report, set your preferred time period, and filter by projects. Use the following formula as a calculation.<br><\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"has-text-align-center\">Revenue per Employee = Total revenue \u00f7 Total headcount (FTE)<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: The <a href=\"https:\/\/www.hrbench.com\/resource\/learn\/revenue-per-employee\" target=\"_blank\">2024 cross-industry average<\/a> was approximately $350,000, but benchmarks vary enormously by sector ($100,000 in retail and up to $1 million in energy, for example).<br><\/p>\n\n\n\n<p><strong>Limitation<\/strong>: As a lagging indicator, it won\u2019t tell you <em>why<\/em> productivity is up or down. A high ratio can reflect genuine efficiency, an overworked team, or heavy contractor use that masks true headcount. Use it for benchmarking but not as a standalone metric.<\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: You can use Toggl\u2019s profitability reports \u200b\u200bto see revenue generated by specific team members against their labor costs.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Project completion rate<\/h4>\n\n\n\n<p>Project completion rate is simply the percentage of projects delivered on time and within scope in a given period. Calculate it with the following formula:<br><\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Project Completion Rate = (Projects delivered on time and within scope \u00f7 Total projects undertaken) \u00d7 100<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: <a href=\"https:\/\/wellingtone.co.uk\/publications\/state-of-project-management-research\/#awb-open-oc__388704\" target=\"_blank\">Only 36% of organizations<\/a> \u201cmostly\u201d or \u201calways\u201d complete projects on time, while just 49% of them complete projects on budget. If you\u2019re consistently below those figures, it might be a scoping or planning problem.<br><br><strong>Limitation<\/strong>: On-time delivery doesn&#8217;t mean much if scope was altered to get there. Pair this metric with error rate and client satisfaction to separate genuine delivery from managed expectations.<\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Use Toggl\u2019s Project Dashboard to compare estimated hours against actuals for each project. A project that closed within its time estimate and didn&#8217;t require scope expansion is your baseline for &#8220;on time and within scope.&#8221; You can also filter by date range to track completion rate across quarterly or annual billing cycles.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Efficiency metrics<\/h3>\n\n\n\n<ol class=\"wp-block-list\"><\/ol>\n\n\n\n<p>Efficiency metrics are where the activity-vs-outcome distinction gets expensive. Hours logged is an activity metric and billable utilization is a productivity metric. They can tell completely different stories about the same team, and only one tells you whether the business is protecting its bottom line.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Billable utilization rate<\/h4>\n\n\n\n<p>Billable utilization rate is the percentage of your team\u2019s available time that\u2019s generating any revenue. For <a href=\"https:\/\/toggl.com\/blog\/agency-profit-margins\">agencies and consultancies<\/a>, this metric separates \u201cbusy\u201d from \u201cprofitable.\u201d Here\u2019s a formula you can use.&nbsp;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Billable Utilization Rate = (<a class=\"wpil_keyword_link\" href=\"https:\/\/toggl.com\/blog\/how-to-track-billable-hours\" target=\"_blank\"  rel=\"noopener\" title=\"Billable hours\" data-wpil-keyword-link=\"linked\"  data-wpil-monitor-id=\"2710\">Billable hours<\/a> \u00f7 Total available hours) \u00d7 100<\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: According to SPI Research&#8217;s 2025 Professional Services Maturity Benchmark, 75-80% is the established <a href=\"https:\/\/spiresearch.com\/reports\/2025-ps-maturity-benchmark\/\" target=\"_blank\">target range for billable utilization<\/a> in delivery roles. It\u2019s high enough to drive profitability and sustainable enough to avoid burnout.&nbsp;<\/p>\n\n\n\n<p><strong>Limitation<\/strong>: Utilization measures time sold, not value delivered. Pair it with project profitability data to get the full picture.<br><\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Pull the Summary Report filtered by <a href=\"https:\/\/toggl.com\/blog\/billable-vs-non-billable\">billable vs. non-billable<\/a>. Use the following calculation:<br><\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Employee Utilization Rate = (Delivery hours \u00f7 Total available hours) \u00d7 100<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: Most benchmark data treats billable and employee utilization interchangeably, so direct comparisons are imperfect.&nbsp;<\/p>\n\n\n\n<p><strong>Limitation: <\/strong>Employee utilization isn\u2019t a great standalone metric. As a best practice, read it alongside billable utilization. Someone logging 90% on internal admin isn\u2019t the same as 90% on client work.<br><\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Run the Summary Report across all hours, billable and non-billable, to see total delivery against time capacity. Filter by team member to see who\u2019s overloaded on capacity and who\u2019s got room. Persistent overruns show that either the scope isn\u2019t defined clearly or the work was never understood.<br><\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Time Variance = ((Actual hours \u2212 Estimated hours) \u00f7 Estimated hours) \u00d7 100<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: No universal standard exists for this metric, which is telling. Generally, anything <a href=\"https:\/\/www.oreilly.com\/library\/view\/fundamentals-of-project\/9780814408797\/9780814408797_ch09lev1sec5.html\" target=\"_blank\">beyond a 10% variance<\/a> triggers questions.<\/p>\n\n\n\n<p><strong>Limitation<\/strong>: Consistently finishing well under target isn\u2019t always good news. It <em>can <\/em>mean you\u2019re underscoring the work, cutting corners, or leaving money on the table with your pricing.<br><\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: The Project Dashboard auto-measures estimated vs. actual hours. Set a time budget when you scope the project and track against it in real time. You&#8217;ll see variance trends long before it becomes an awkward client conversation.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Time-based metrics <\/h3>\n\n\n\n<p>Most teams have plenty of time data, but they\u2019re missing the right frame for it. These four metrics take the hours your team is already tracking and ask <em>where<\/em>, <em>how effectively<\/em>, and <em>at what cost<\/em> instead of just <em>how many<\/em>.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Planned-to-done ratio<\/h4>\n\n\n\n<p>As one of the most honest signals in productivity measurement, this tells you how much of what you committed to was completed. It\u2019s high enough to reflect genuine commitment but low enough to allow for realistic planning.<\/p>\n\n\n\n<p><strong>Limitation<\/strong>: This metric only tells you if the planned work gets done, not if the right work was planned in the first place, whether your team plans in hours, story points, or task counts. By this measure, a team hitting 90% on low-priority tasks while high-value tasks sit in the backlog looks like success.<br><\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Use the Detailed Report filtered by project and date range to see time logged against specific tasks. Teams on the Starter plan can mark tasks as done when complete. Those entries remain visible in Reports, giving you a record of what was worked on across a period. Cross-reference against your planned task list to calculate the ratio manually.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Cycle time<\/h4>\n\n\n\n<p>Cycle time is one of the most honest efficiency signals available because it\u2019s based on actual elapsed time. It measures how long a task or project takes from the moment work begins to the moment it\u2019s done. Use the following formula as a calculation.&nbsp;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Cycle Time = Date work completed \u2212 Date work started<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: No universal benchmark exists for cycle time in knowledge work. Task complexity varies too much across roles and industries for a single number to be meaningful. The metric\u2019s real value comes from establishing a baseline using your own historical data.<\/p>\n\n\n\n<p><strong>Limitation<\/strong>: Cycle time measures elapsed active time, not calendar time. A task that took three hours of work but sat waiting for client feedback for a week will look fast by this measure. If handoffs and approvals are part of your workflow, track full elapsed time from request to delivery alongside cycle time; this is often where bottlenecks are hiding.<br><\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Log time against specific tasks from start to finish. Over time, the Detailed Report gives you the average time per task type, per team member, across periods, which is your cycle time data. It can be an uncomfortable metric for most teams, as the numbers tend to be worse than expected. The following calculation will reveal your numbers:&nbsp;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote has-text-align-center is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Focus Time = (Deep work hours \u00f7 Total tracked hours) \u00d7 100<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: <a href=\"https:\/\/asana.com\/resources\/what-is-deep-work\" target=\"_blank\">60% of knowledge workers\u2019 time<\/a> is spent on coordination tasks, leaving 40% for deep focus work. If your deep work hours fall below 30%, consider adjusting meeting schedules and making informal policies about when and how your team can interrupt each other.<\/p>\n\n\n\n<p><strong>Limitation<\/strong>: This metric requires honest, consistent tagging to be meaningful. The calculation is simple:<br><\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"has-text-align-center\">Non-Billable Distribution = (Hours in category \u00f7 Total non-billable hours) \u00d7 100<br><\/p>\n<\/blockquote>\n\n\n\n<p><strong>Benchmark<\/strong>: No primary research benchmarks the internal split of non-billable time by category, which means you\u2019re benchmarking against your own history and not an industry standard.<\/p>\n\n\n\n<p><strong>Limitation<\/strong>: Like focus-time percentage, this metric is only as useful as your tagging discipline. Without consistent categorization across the team, the distribution data is meaningless.<br><\/p>\n\n\n\n<p><strong>In Toggl Track<\/strong>: Tag non-billable entries by type, such as \u2018admin,\u2019 \u2018internal meetings,\u2019 \u2018training,\u2019 etc., and view the breakdown in the Summary Report. Over time, you\u2019ll see whether your overhead is being invested or merely absorbed.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Quality metrics <\/h3>\n\n\n\n<p>You can hit every activity metric there is (think hours logged, tasks completed, utilization targets met) and still lose the client. Quality metrics are the correction.
